The Leader Lab is a facilitated, peer-to-peer development programme for more experienced managers and leaders who don’t need another leadership training course stuffed with theories and frameworks.


They already know the models.
They’ve read the books.

What they need now is a more advanced form of development - space, structure and challenge to work through real leadership dilemmas, with peers operating at a similar level, and a skilled facilitator to ensure it leads to action, not just discussion.

How The Programme Works

Duration: 10 weeks
Format: Facilitated peer-to-peer development
Group size: Pods of up to 4 experienced leaders

Programme structure

1. Orientation session (2 hours)
Sets the conditions for effective, senior-level peer work:

  • Aligns the programme to your organisation’s leadership or behavioural framework
  • Establishes expectations, boundaries and confidentiality
  • Introduces the structured peer-coaching approach (including clear dos and don’ts)
  • Ensures the space is purposeful, focused and outcome-driven - not a support group

 

2. Peer Lab sessions (4 × 90 minutes)

Each participant becomes the Focal Leader once, bringing a real leadership challenge they are currently facing.


With skilled facilitation, peers:

  • Help clarify the core issue
  • Surface assumptions and blind spots
  • Explore realistic options and consequences
  • Support the leader to commit to clear, practical actions

This is disciplined peer work - not advice-giving, venting or war stories.


3. Capstone session (60 minutes)

  • Review progress and outcomes
  • Reflect on leadership shifts and behavioural change
  • Identify what to embed and sustain beyond the programme

The Leader Lab runs over 10 weeks with online facilitated sessions. 


The structure includes one 2-hour orientation, four 90-minute core sessions (one per manager), and one 60-minute capstone session. 


Ignite is our flagship programme for first-line managers who need to learn and practise fundamental leadership skills. It's teaching-focused with 6 modules covering core leadership capability.


The Leader Lab is for experienced managers who already know leadership fundamentals but struggle to apply them consistently. It's facilitated peer coaching, not training - working on real challenges, not learning new theory.


If your managers need to build foundational skills, choose Ignite. If they know what to do but need support applying it consistently, choose The Leader Lab.


Leader Pods are capped at 4 managers to ensure psychological safety, meaningful airtime for each person, and depth of discussion. 


Larger groups don't create the conditions for the honest, vulnerable conversations that drive real change.


One manager is the Focal Leader for each 90-minute session. They bring a real, current leadership challenge they're facing. 


The other pod members offer coaching-style support through active listening, powerful questions, and (when invited) experience-sharing. 


The Upwrd facilitator ensures depth, safety, and practical outcomes.

The Leader Lab is measured on what actually matters at this level - behaviour change, earlier intervention and reduced escalation - not attendance or satisfaction scores.


We use a light-touch combination of pre- and post-programme self-assessment, reflection on real actions taken, and (where helpful) brief sponsor feedback. 


This shows how leaders are handling live challenges differently in practice.


Where appropriate, we also look at relevant organisational trends such as HR escalation or senior leader involvement. The focus is on practical application and organisational value, not tick-box metrics.
